Analytics dashboards do not show you what they missed. They show you a smaller number than reality and let you assume that number is the universe. For most B2B SaaS marketing teams in 2026, that smaller number is between 30% and 95% off. Every campaign decision built on top of it is built on sand.
The Pattern I See on Every B2B SaaS Site I Audit
Across the B2B SaaS marketing sites I have audited, every single one has had a meaningful gap between what Google Search Console reports and what GA4 captures. Not occasional. Not edge-case. The baseline. The 2026 floor is roughly 20% data loss to consent banners alone, before you add ad blockers, ITP, or configuration drift on top.
A Series A SaaS marketing leader brought me in last quarter to audit why her blog program wasn’t working. GA4 showed flat organic traffic for six months. The board was pushing to defund the content team and shift the budget to paid acquisition. She wanted a second opinion before the meeting.
I asked one question before opening her property: when did someone last verify that GA4 is actually capturing the traffic Search Console says you are getting?
The answer was that nobody had checked. The GA4 property had been set up by an agency two years earlier. The agency had moved on. A consent banner had been installed during a compliance push and nobody had touched the analytics wiring since. Search Console showed real, growing organic traffic. GA4 was capturing roughly a third of it.
We did not have a content program problem. We had a measurement problem masquerading as a content problem. After fixing the collection layer, the numbers that had looked flat for six months “tripled” inside two weeks. The traffic had always been there. It just had not been counted.
The content team kept their jobs. The marketing leader kept her budget. The board got a clearer picture. And the only thing that had changed was that GA4 finally saw what the visitors were doing.
I wrote earlier this year on LinkedIn that $63 billion was wasted on invalid traffic in 2025, but the bigger problem isn’t invalid traffic, it is misconfigured tracking that turns every campaign dollar into a guess. A 10% tracking gap on a $50,000 monthly ad budget is $5,000 a month, or $60,000 a year, of decisions made blind. Most B2B SaaS teams I audit have a gap larger than 10%. Often much larger.
What I see across audits is always the same list of causes:
- GA4 events stop firing after a site update
- UTMs are stripped by redirects
- Conversions are tied to the wrong page
- Form submissions never reach the CRM
- Consent banners block analytics entirely on rejection
None of this is hard to fix. It is invisible until someone looks.
Why GA4 and Search Console Almost Never Agree (and Why Most Gaps Are Worse Than They Look)
Google Analytics and Google Search Console measure different things at different points in the visitor journey. Some disagreement is expected. The problem is that the size of the disagreement on most B2B SaaS sites is far larger than methodology can explain, and almost nobody checks. Four structural causes explain almost every gap I see.
They count different things
Search Console counts impressions and clicks at the search-result level. Each impression is a chance the searcher saw your URL in a results page. Each click is one verified jump from Google’s SERP to your site. The number is mechanical and accurate.
GA4 counts sessions where the tracking script loaded, executed, and successfully sent at least one event back to Google. Three things have to be true for a GA4 session to register. The script has to load (no blocked tag, no script error). It has to run before the visitor leaves (no 200-millisecond bounce). And the event has to reach Google’s servers (no ad blocker, no consent rejection, no network failure).
In a perfect 2018 world, those three conditions were true for most visits. In 2026, they are true for roughly half of them.
Consent banners are the largest single cause of GA4 data loss
This is the cause that broke the Series A audit above, and the one that is now structurally embedded in every Quebec, EU, and California-compliant property. With Consent Mode v2 disabled and a banner set to block analytics until consent is given, a rejecting visitor sends zero data. Even visitors who simply leave without interacting with the banner often count as implicit rejection.
Trackingplan audited a sample of B2B websites with consent banners and found a 20.3% data loss specifically attributable to consent rejection[1]. That is the floor, not the ceiling. On sites with aggressive banner UX or non-Workspace audiences, the rejection rate can hit 40-60%.
The compounding problem is that this loss is invisible by default. Your GA4 dashboard does not display a “rejected by consent banner” counter. It just shows you a smaller number than reality and lets you assume that number is the universe.
Ad blockers and Safari ITP strip events that consent would have allowed
Even users who accept consent can fail to send GA4 events. Roughly 30-40% of B2B desktop traffic uses an ad blocker that strips Google Analytics specifically. Safari’s Intelligent Tracking Prevention truncates first-party cookie lifetimes to 7 days on iOS and macOS, which breaks GA4’s user identification across return visits. Firefox does similar work by default.
Out of the Blue analyzed GA4 ecommerce reporting against actual revenue and found a 15-50% gap on properties where consent was already accepted[2]. The variance came down to ad blocker prevalence in each audience and how the property was configured to handle cookieless traffic.
Configuration drift quietly breaks events over time
Every property I have audited had at least one important event that fired correctly when it was built and silently broke later. A theme update changes a class name. A new tag manager rule overrides an old one. A redirect strips a UTM. The original configurator is no longer on the team, and nobody has run the conversion path manually in eight months.
This is the failure mode I describe in the hidden cost of website neglect. Tracking degrades the same way performance does. Quietly. Compounding. Until a stakeholder asks why the dashboard says zero.
The Four Layers of Analytics Trust
When I audit a marketing site for analytics trust, I work through four layers in order. Each layer depends on the one below it. If you have a problem at layer one, no amount of dashboard work at layer four will fix it.
Layer 1: Collection
Does the GA4 script load? Does it fire events? Does it reach Google’s servers? Are events being lost to consent rejection, ad blockers, or script errors? This is the layer the Series A audit above was failing at. Until collection is solid, every layer above is built on sand.
The collection layer is where Consent Mode v2 lives[3]. When wired correctly, even visitors who reject cookies send anonymous, aggregated pings that GA4 models into traffic counts. You lose individual user attribution. You keep the ability to see that traffic exists. That is the difference between knowing organic search drives 30% of your visits and not knowing organic search exists at all.
Layer 2: Configuration
Are your events defined? Are they firing on the right elements? Are conversion events configured? Are UTMs being preserved through redirects? Is your domain set up correctly in property settings? Do you have a measurement plan that documents what every event means and why it exists?
Most marketing teams discover at this layer that their conversion events are double-counting because someone added them in both GTM and gtag.js. Or that the form submit event fires before the form actually submits, so half the data is for abandoned attempts. Or that the Calendly thank-you page never had the booking event wired up at all.
Layer 3: Attribution
Once events are firing correctly and consistently, does GA4 attribute them to the right channel? Does paid search show up as Paid Search or as Direct because of UTM stripping? Do AI-search referrals appear in any channel grouping you can read? Can you trace a converted user from first touch through close, and does that trace match what your CRM says happened?
This is the layer where most teams kill channels that are actually working. Without correct attribution, organic and AI-search referrals get dumped into Direct, paid social shows up under Referral, and the channels that look like they are not working are quietly carrying most of the pipeline.
Layer 4: Decision-readiness
Can a marketing leader open the dashboard on Monday morning and answer three questions: Which channel grew this week? Which campaign converted? Which content is driving pipeline? If the answer to any of those involves caveats, footnotes, or “well, GA4 says X but we think it’s actually Y,” you are not at decision-readiness yet. You are at data-existence, which is a different thing.
The whole point of analytics is to make this layer work. The whole tragedy is that almost no B2B SaaS team can answer those three Monday-morning questions with confidence.
How to Run an Analytics Trust Audit in 30 Minutes
You do not need a consultant to find out whether your analytics is trustworthy. Five checks, 30 minutes, done quarterly, catch most of the silent failures before they distort six months of decisions.
Check 1: Open GSC and GA4 side by side for the last 30 days. Compare total clicks (GSC) to total Organic Search sessions (GA4). They should be within 30% of each other. If GA4 is more than 50% lower, you have a collection problem. Almost certainly consent-related in 2026. Investigate Layer 1 first.
Check 2: Verify Consent Mode v2 in your consent manager. Open your CMP settings and confirm that Google Consent Mode v2 integration is enabled. Then open your site in incognito, decline all cookies, navigate to a few pages, and check GA4 Realtime. You should see traffic showing up as anonymous pings even after rejection. If Realtime shows nothing post-rejection, Consent Mode v2 is not wired correctly. This is a 15-minute fix in most consent platforms.
Check 3: Manually trigger every conversion event. Submit your contact form. Book a meeting through your Calendly. Click your primary CTA. Hit your demo request. Open GA4 Realtime after each one. The event should appear within 30 seconds. If it does not appear, that conversion path has been silently broken. Note when you last verified each event manually. If the answer is “never,” you have not been measuring conversions, you have been hoping.
Check 4: Audit one campaign attribution end-to-end. Pick a recent paid campaign, ad, or content piece. Trace one user through the path: first click in the ad platform, GA4 session, GA4 event, CRM lead, opportunity. The numbers should line up. If the ad platform claims 50 clicks and GA4 shows 12 sessions for that campaign, your UTM handling is broken somewhere in your redirect chain.
Check 5: Open the Reports section and ask the three Monday-morning questions. Which channel grew? Which campaign converted? Which content drove pipeline? If you cannot answer all three from the default reports without leaving GA4, your configuration needs a documented measurement plan.
The whole audit takes 30 minutes once you have done it once. The first time costs more because you will find things you have to fix. After that, it is a quarterly hour you protect on your calendar.
What Trustworthy Analytics Actually Unlocks (and Why Most Marketing Teams Don’t Have It)
Untrustworthy analytics is not a measurement problem. It is a decision-making problem. When the numbers are wrong, every downstream choice that depends on them is randomized.
Gartner found that poor data quality costs organizations an average of $12.9 million per year[4]. MIT Sloan Management Review puts the revenue loss from poor data quality at 15-25%[5]. Those numbers are about enterprises. For a Series A SaaS at $5M ARR, the same proportion of revenue loss is six figures. Quiet, invisible six figures, distributed across dozens of small wrong decisions.
The marketing teams who solve analytics trust win three things at once. They stop killing channels that are working. They start finding channels that are working but invisible (AI-search referrals being the canonical 2026 example). They make every campaign decision from a defensible baseline instead of from vibes plus the loudest stakeholder in the room.
The reason most marketing teams do not solve analytics trust is the same reason most marketing sites have the website ownership gap. Nobody owns it. The consent manager was installed by a developer who left. The GA4 property was configured by an agency who has not been back. The conversion events were defined by a marketer who got promoted. The dashboards live somewhere between marketing operations, growth, and product analytics, with three sets of hands and no single accountable owner.
The ownership question and the analytics question are the same question. Both come down to: when did someone last verify this still works, and what would change if we discovered tomorrow that it does not? If you cannot name that person, that is the gap. The audit is how you start closing it.

Neither, in isolation. Use Search Console for query-level demand signal and organic ranking visibility. Use GA4 for on-site behavior, conversion attribution, and channel mix. Reconcile both against your CRM for the source of truth on revenue. If your numbers diverge wildly, the answer is to audit, not to pick a winner.
